Fleets usually treat the upfit as an interior decision and the body as a maintenance one. On a delivery van they are the same decision, and the shop sees the proof of that every quarter.
Why do the same three areas keep coming back?
Because each one absorbs a load path that the body design assumed would not exist.
The sliding door track carries a heavy door that gets opened and closed hundreds of times a day, often while the driver is holding a package and pushing rather than pulling. Add a curb strike from a tight urban stop and the lower roller assembly goes out of alignment. Once misaligned, the door drags on the track and starts wearing its own guide, and the wear accelerates. Rear barn door corners take the hit when a door is caught by wind or swung past its check strap. The hinge tears at the pillar, or the check strap mount pulls its captive nut through the sheet metal. Rear barn door service and latch repair runs $300 to $2,500.

What does a bulkhead actually prevent?
Load migration into the cab, and the body damage that comes with it.
A full height bulkhead with a properly rated attachment to the floor and the roof structure stops cargo from moving forward under braking. Without it, a shifting load hits the seat backs and the B pillar area, and the damage shows up as buckled floor pan and cracked interior trim long before anybody connects it to loose cargo.
The partial bulkheads that ship on many stock upfits are worse than none in one specific way. They stop the eye from seeing the load, so drivers stop securing it. A full height panel with a window is the better spec for exactly that reason.

Why does the floor matter more than the shelving?
Because everything else bolts to it.
Shelving that is fastened into thin sheet metal floor pan with self tapping screws will eventually tear out, and when it does it takes a section of floor with it and leaves holes that let road water into the cavity. A load rated floor, whether laminated plywood or a composite panel with proper backing plates, gives the shelving something to hold onto and spreads the load into the crossmembers.
It also protects the pan from the hand truck. Cargo floor and liner install runs $400 to $4,500 and bedliner and box liner spray in runs $500 to $1,800 for units where a sprayed surface is more practical than a panel.
Cargo shelving and racking install runs $750 to $7,500 depending on the layout and the material. The useful spec question is not how many shelves but how they attach and whether the layout puts weight low and centered over the axle. A van loaded high on one side rolls into corners differently, and drivers compensate with steering input that ends up as curb strikes.

Which exterior additions actually reduce repairs?
Four, in rough order of payback.
Step and side bar assemblies. Drivers entering and exiting a high floor van hundreds of times a day put their weight on the rocker panel if there is nothing else to stand on. A proper step assembly moves that load into the frame. Step, side bar and running board install runs $400 to $2,500.
Corner and rocker protection. Applied guards on the rear corners and along the lower rocker absorb the glancing contact that would otherwise dent the panel. This is unglamorous and it works.

Cameras. Backup and side camera installation runs $400 to $2,500. On route vans that back into residential driveways and alleys all day, this is the item that changes the incident rate fastest, and the video is useful when a claim is disputed.
Roof racks and ladder racks belong in a different category, because they add damage risk as well as removing it. How should a fleet decide what to standardize?
By reading its own repair history rather than a catalog.
Pull twelve months of body invoices for one van class and sort them by panel. The pattern will be obvious within about twenty units. If sliding doors dominate, the answer is track and roller maintenance intervals plus driver technique. If rear quarters dominate, the answer is guards and step assemblies. If interiors dominate, the answer is the floor and the tie downs.
Then spec one build and hold it. The single biggest hidden cost in a mixed fleet is that no two vans are the same, so no part can be staged, no repair can be quoted from history, and every unit takes a fresh diagnosis. A cosmetic and structural body inspection at $250 to $600 per unit gives a baseline document that makes the next comparison possible.
Then plan the graphics around the spec. Fleet graphics and vinyl wrap on a van runs $1,500 to $8,500, and a wrap laid over panels that will be replaced in a year is money burned twice.
What happens when damage does come in?
Structure first, then closures, then finish, same as any body repair.
A van that has taken a real hit gets measured before anything is straightened. When it reaches structure, frame straightening at $3,000 to $18,000 and up is the correct path, and shortcutting it produces doors that never close right again.
Then closures. A sliding door or barn door that was misaligned by the impact is adjusted after the opening is back to specification, not before.
Then paint. Van color match blending runs $500 to $5,000, and blending into adjacent panels is standard practice on fleet white, because a decade of Southern California sun moves even a plain white further than most people expect.
Body and paint labor is billed at $210 per hour, with paint supplies at $55 per paint hour and body supplies at $5 per body hour. Those material lines appear on every estimate rather than being folded into an hourly rate, which makes a fleet estimate easier to compare against the last one.
